I was wondering if I was doing something wrong. When I wear LO on my back I feel like I have fat man in a little coat syndrome. I cant really hold my arms in front of me very well, and if I do- its really tight. Also- for some reason I can't get the back "straps" completely under her legs- so it seams like there's a gap between the seat and the leg cross overs. I hope that makes sense.
What carrier are you using and what carry are you trying to do? You definitely should have free range of motion in your arms and it shouldn't feel tight.
I'll try to post a pic here tonight. I tried the carry where you dont cross over the chest but you cross over in the back and then tied in front. I used my Vat or Elaroo for this.
Was it a back wrap cross carry with ruck straps (where the wrap starts under your arms and the passes are spread over the back) or a ruck sack (passes start over your shoulders and aren't spread)?
Sounds like you just overtightened it as you brought the passes behind you.

Post a pic and we'll see if we can help ;-)
