I pick a diaper based on my own personal style, not my kid's, so I loved my spotted Kate Spade Stevie. Then I just dressed my son in boy clothes in case there was any confusion I figure I'm the one carrying it, not him.
I like OiOi bags. Just purchased my 3rd...the carry all is my favorite. Lots of patterns that don't scream diaper bag & I feel good about carrying for boys.

I have an Eddie Bauer diaper backpack. It is completwly gender neutral (parent/kid wise), looks like a regular pack so I am planning to use it even after we don't need a diaper bag just to carry stuff when we travel and go for hikes, which we do a lot, fits a ton of stuff etc etc. Plus having both hands free to wrangle the little monkey (soon to be two monkeys) is proceless. I started out with two other bags which shall remail nameless bc they were worthless IMO.
zipper closure - the SH didn't have this and things were always falling out in the car
lots of compartments to keep things organized
not too many small pockets - there is only so much "small" stuff you have
lightweight
washable
comfortable to carry for a longer time
easy to put on stroller
not too big where things get lost or the bag becomes too heavy/overstuffed, but big enough for the needs (clothes, diapers, wipes, cream, paci, etc.)
This. Also an easy access layout. I've actually had my Carry All (OiOi) for 3 years but have used it for about 2 total because of those things mentioned. I keep coming back to it. The good news is the bag still looks new, although I just found a new OiOi I'm getting ready to try.
I actually have an expensive Timi & Leslie I'm trying to sell because the layout was crazy & I could never find anything.

I love my Ju-Ju-Be BFF diaper bag. Plenty of room (important because we cloth diaper) and easy to clean. And it holds up well, I've had it for 2 years now and it still looks good.
I've had several expensive diaper bags, and our absolute favorite (mine and DH's) is a Fisher Price one. Cute, really well-designed, and cheap! We are using a Jeep backpack right now and I think we are going to shift to a FP backpack bc we do love the hands-free thing with 2 kids.
I splurged on the Storksak Olivia. I haven't had a chance to use it, but it seems really spacious with tons of pockets but is still light weight and is wipeable. Bonus my macbook fits in it too so when the baby is older, I can use it as an airplane carryon. I was heavily leaning towards the Jujube BFF but I didn't like the shape and the material. I think it's a pretty personal decision and it is more a reflection of you than a reflection of the baby.
