Thought I would share our unswaddling technique that seems to be working, as I've seen a few threads lately that I was also following for insight on what to do.
So after about 1.5 weeks of LO effectively putting himself down for naps and bedtime (we did CIO, however he took right to it and it's a few minutes of fussing and he's conked out) we decided to try removing the swaddle. In our attempts, we found it was easier to start at night because he was so tired by then, he didn't flail as much. But we didn't start it right at bedtime, we did it after his first wakeup. He's still in a sleepy state, but hungry. DH tried it a couple nights ago and went with both arms out. LO slept from 11-5 without waking himself up. When I went in at 5, his arms were ice cold (short sleeve onesie, DH didn't think about it) so I bundled him back up.
I was home with him yesterday so I tried his naps with both arms out. Didn't go well, as he's more alert during the day and was flopping all over. So I did just the left arm out for all naps and he did great.
Last night at bedtime he was overtired, so when both arms out was not working, I tried one arm and that still was not working, so we swaddled. But again, after the first wakeup, we took both arms out and he was like that the rest of the night.
Definitely a work in progress and we are not done, but I consider 9 hours unswaddled pretty damn good. I really was dreading starting this process at all, but it has gone fairly well.

Little dude has been pulling 3 hr naps at daycare too. Wtf!
