I like the name Max, but I'm wondering if it feels incomplete? Maximilian doesn't work with our last name and Maximus feels too Roman (we have a very Irish last name). I could maybe go with Maxen--behindthename says it's the Welsh form. However, that feels a little "trying to hard."
I don't really think Max is too short. My son is Maximus....but goes by Max 99% of the time. But I like that he has a more formal option for his degrees and wedding invitation!
If you like Max and nothing else is working, then go for it! There's no rule that names have to be more than three letters. Don't pick something that you don't like!

It's not too short if you like short names.
I know a Massimo that goes by Max, but that probably wouldn't work with your LN either. I do also know a Max that's just a Max and it's fine.
