Replacing Ergo buckle

I slammed the shoulder buckle of our Ergo in the car door and it cracked.  It still works but doesn't seem that stable.  I contacted the Ergo company and they sent me a replacement buckle right away (I was impressed with their customer service after hearing that it was not so great).  But now I don't know how to replace the buckle without cutting and resewing the straps.  Has anyone done this before?  Am I missing something?

    We broke the male piece.  But I still don't understand how to get the old piece off of the strap since the end of the strap is larger so the buckle just doesn't slide right off.  And then how to get the new buckle on.
