Via webcam for my parents.. we im'ed them a pic of our preg. tests in the Christmas tree as ornaments. Being able to watch their reaction was priceless.
We have DH's parents a picture frame with a photo of our positive test in it for Christmas. His mom literally did a victory dance!
The way we told our parents was we gave them a picture frame for Christmas that said "Baby to bee" with a picture of a bee and a place to put a sonogram picture! Both of our parents were soooo excited!!
For this pregnancy, we wrote on DD's diaper "Big Sister" and DH had his mom change her diaper. For my family, we had DD wear a shirt that said "Big Sister". And for extended friends and family, DD wore this shirt on Christmas Day:

I can't see the picture either, but your idea sounds cute!
We told our family at my college graduation dinner by wrapping a pack of pacifiers with a "grandma" charm for my MIL and a "nana" charm for my mom and gave it to them as "thank you gifts" for the support that they had given us to get me through school. As soon as they opened them I told them I was pregnant and everyone cried. (And the guy at the table next to us toasted me!) It was really special. Then about 2 minutes later my mom asked if it was too early to go shopping.

For our first pregnancy we video taped everyone's reactions.
